AI Agents Passed Authentication. Now Enterprises Have a Post-Auth Control Problem.
Getting AI agents through the login gate is solved. What happens after that—intent validation, delegation chains, evidence trails—is not.
The identity problem enterprises have been worrying about for the past year—can our AI agents authenticate safely?—is not the identity problem they should be worrying about now.
Authentication is mostly solved, or at least solvable. The harder question is what happens after an agent clears the gate: what it accesses, what rules actually constrain it, and whether anyone can reconstruct what it did and why. That question does not have a clean answer in most enterprises right now.
The shift everyone missed
The early conversation about AI agent security centered on the login question. Do agents have proper credentials? Are service accounts provisioned correctly? Can attackers impersonate agents at the authentication layer?
Reasonable questions—and enterprises have made real progress on them. What the conversation did not prepare organizations for is the post-authentication control gap: the period after valid credentials are used but before anyone has confirmed the agent acted within its sanctioned scope.
This is a different kind of failure. The agent doesn't break in. It walks through the front door with a valid badge, and nobody has written down exactly what it's allowed to do once inside, under whose authority, or what a suspicious action would even look like.
According to IANS Research, "Identity Assurance for an AI World" ranked as the second-highest priority among CISOs heading into 2026, scoring 4.46 out of 5. But the emphasis there is on assurance—which implies evidence. Most organizations aren't there yet.
Valid credentials don't prove much
A rogue-agent failure pattern that's been circulating in security circles illustrates this. The scenario isn't a compromised credential or a spoofed identity. It's a confused-deputy problem: an agent acting through valid authorization to do something nobody explicitly sanctioned, because the delegation chain was never properly defined or documented.
The AWS Bedrock AgentCore case makes the point more concretely. CSO Online reported that researchers from BeyondTrust found Bedrock's "isolated" sandbox still permits outbound DNS queries. That allowed-DNS path creates a potential covert channel for data exfiltration and command-and-control communication. AWS acknowledged the report and reproduced the issue but classified the behavior as intended functionality rather than a defect.
The lesson isn't that AWS shipped something broken. It's that "isolated" and "approved access" are not the same thing as controlled. When an agent operates with overly broad IAM roles inside an environment with permitted-but-dangerous channels, the blast radius from a single bad prompt or poisoned input can be significant. The controls weren't absent at authentication time. They were absent at action time.
This is the post-auth problem in real terms: perimeter controls don't help much once you're inside the perimeter.
The records nobody is keeping
If post-authentication control is the real problem, then governance depends on knowing—precisely and currently—what each agent is authorized to do and what it actually did.
The Cloud Security Alliance and Oasis Security surveyed over 1,000 IT professionals on their NHI readiness in early 2026. The numbers are not good:
- 79% rated their confidence in preventing NHI-based attacks as low or moderate
- 92% said their legacy IAM cannot effectively manage AI and non-human identity risk
- 78% lack documented, formally adopted policies for creating or removing AI identities
That last number is the one that matters here. Creating an AI identity without a documented policy means there's no canonical record of what that identity is supposed to do, what it's permitted to access, or what should happen when its role changes. The governance gap isn't in the tooling. It's in the records.
What good agent governance documentation actually looks like:
- Agent inventory with ownership assigned to specific humans
- Credential scopes and token usage, including what integrations were approved
- Policy versions in force at the time specific actions occurred
- Exception handling and what was authorized versus what actually happened
- Credential rotation history
- Approval paths and human override rules for escalated permissions
Most enterprises do not have this in one place. They have scattered tickets in Jira, policy PDFs from 18 months ago, spreadsheet inventories someone updated once, and wiki pages that nobody is maintaining. That's not governance—it's archaeology.

Why static documentation fails
The specific failure mode for static IAM documentation is not that the documents are wrong when they're written. It's that they go stale, and nobody knows they've gone stale until something breaks.
An agent that was scoped to read-only access on a data warehouse gets re-provisioned for a new workflow. The spreadsheet tracking its permissions doesn't get updated. Six months later, an incident occurs and the response team is looking at a permissions record that reflects a state from before the agent's current configuration. That's not an investigation—it's a guess.
The same problem applies to policy contradictions. A written policy says agents require human approval before executing financial transactions above a certain threshold. An exception was granted for a specific workflow. That exception lives in a support ticket, not in the policy document. The next audit finds the behavior and flags it as a control failure. The evidence that would contextualize it—the exception approval, the scope, the rationale—isn't queryable.
This is what IANS described when it framed AI agents and MCP as accelerating an already weak IAM posture. The underlying issue isn't new. The acceleration means the documentation debt accumulates faster and the window to remediate it before an incident shrinks.
The companies that established knowledge governance practices early when AI agents first started operating autonomously are in a materially different position than those still tracking NHIs in spreadsheets.
What enterprises should do with this now
The practical implication is that agent security is becoming a documentation and evidence-maintenance discipline as much as it's an IAM tooling problem. Buying better identity tooling doesn't fix the governance gap if the underlying records—what each agent can do, what rules applied when, what exceptions were granted—remain fragmented and unmaintained.
Three specific things enterprises can act on:
Inventory before you govern. You cannot write meaningful policies for agents you haven't catalogued. The 78% without documented creation/removal policies almost certainly also lack comprehensive inventories. That's where the work starts.
Treat policy versions as evidence. The policy in force at the time an action occurred matters for incident response and audit defense. Point-in-time versioning of agent policies isn't optional if you plan to demonstrate governance after the fact.
Separate the question of whether you can block from whether you can prove. Many security conversations focus on prevention controls. But as the Bedrock sandbox case shows, "isolation" doesn't always mean what it sounds like. The question enterprises need to answer is: if something went wrong right now, could we reconstruct exactly what the agent did, under what authorization, with what policy in force? If the answer is "probably not," the governance posture is weak regardless of the tooling.
The companies best positioned for audits, incident response, and safe deployment won't necessarily have the most sophisticated IAM platforms. They'll have accurate, maintained, source-grounded records of what every agent can do and why—and the infrastructure to keep those records current as the agent inventory grows.
That's a knowledge management problem as much as a security problem. And it's one that grows quietly until it suddenly isn't quiet anymore.
The login question is mostly solved. The evidence question is not.
